The first hour: stop, preserve, document

Take photos of the machine and of the parts that were in it.

Get a qualified technician to tell you whether the problem is mechanical, electrical, controls, or process. That answer decides everything else.

Day one: keep parts moving

List every open order that is waiting on deburring: due date, quantity, finish requirement, and what happens to the customer relationship if it slips. Work the contractual and quality-critical jobs first, not whatever arrived first.

Then set up a temporary route:

  • Move suitable parts to another qualified machine in the plant.
  • Use an approved manual or vibratory process where it still meets the print and the date.

  • Call customers early if a date is truly at risk. They take bad news better on day one than on the due date.

The temporary route has to meet the same acceptance criteria as the machine it is covering for. Record any deviation and get the approvals your quality system needs.

Day one or two: repair, replace, or both

Ask the technician for straight answers. What failed. How sure they are about the root cause. What parts and labor the fix takes. The earliest safe restart. The odds it fails again next month. Make them say whether the repair restores the machine or buys a short window.

At the same time, write down your replacement requirement so a supplier can size from the work, not from what is easy to quote:

  • Part envelope, material, and burr condition
  • Finish standard and any features that must be protected
  • Normal and peak batch size, shifts, and parts per day
  • Facility power, floor space, compressed air, and how you will unload
  • Whether you need media separation

Run both paths at once. A quick, sure repair can restore capacity while a replacement gets qualified. An uncertain major repair can eat the same week you needed to test an available machine.

Day two or three: prove the replacement on real parts

A model number and a barrel size do not prove process fit. Even in an emergency, send real parts off your line, the ordinary ones and the hard ones, and set pass or fail criteria before the run.
